Start with the work the organisation must do.

1

Map the roles

Describe the functions needed around an outcome. Use roles first when names would distract from the underlying design.

2

Show the interactions

Connect the handovers, decisions and information flows. Mark places where responsibility is unclear or duplicated.

3

Test a real situation

Walk through a request or difficult decision. Agree which role acts, who contributes and what needs clarification.

An example session

Clarify a cross-team service

Map who receives requests, who prioritises them, who delivers the work and who checks the result. Invite each function to describe where ownership is currently unclear.

Take a clearer responsibility model into the next team discussion.
